THE CHALLENGE
A decade of growth, then the curve flattened
Over ten years, On That Ass had built an impressive subscriber base across Europe. But growth had started to slow, monthly customer numbers were declining, and the operating margin was under pressure.
Leadership knew something had to change, but without clear insight into which countries and customer segments were actually profitable, they couldn't determine where to invest or where to pull back.
WHAT WE DID
In three months, we delivered three interconnected tools: a picture of where profitability came from, a forecast of where it was going, and a live view of how actuals track against the plan.
We built a customer profitability analysis across all European countries, including CLV calculations and retention rates. This delivered insight into the main profit drivers in the existing customer base.
We used these profit drivers as the foundation for a bottom-up financial forecasting model projecting revenue, costs, and EBITDA three years ahead.
We designed and implemented a metric tree connecting the financial model's targets with month-on-month actuals for continuous performance monitoring.
This resulted in an automated weekly/monthly report for management and investors providing a clear breakdown of financial performance.
